How to use this template

    Set the project header and the status date

    Project number, name, project manager, owner and site. The status date is the one that matters: every overdue flag and every slip on this sheet is measured against that date, not against your computer clock, so a printed schedule keeps saying what it said the day you printed it.

    Enter the original contract value and the contract finish date

    These are the two baselines the change log moves. Leave them blank and the sheet still works — it simply reports the schedule without a revised contract position.

    Build the phases and add tasks

    Each phase holds its own tasks: name, owner or crew, planned start, planned finish, actual finish, percent complete and status. Rows you add stay visible — nothing is hidden behind a "show more" link, because these are your rows, not a fixed checklist.

    Attach the hold points that gate each phase

    A hold point is a blocking gate: permit issued, rough-in approved, final inspection, certificate of occupancy, equipment delivered, submittals returned. While one is open the phase reports "cannot close out" and names the gate. Each gate is labelled Code, Contract or AHJ, and only the code ones carry a section number.

    Log change orders and RFIs with their cost and days impact

    Cost impact is signed — a credit is a negative number — and the totals are summed in whole cents so a list of change orders adds up exactly. Only approved items move the contract value and the finish date. Open items are reported separately as exposure, because a revised contract value that quietly includes an unapproved change order is how you end up billing for work nobody agreed to.

    Read the roll-up before you send it

    The header gives you tasks complete, weighted percent complete, overdue count and open hold points; below that the earliest planned start, the latest planned finish and the project duration in calendar days counted inclusively. Percent complete is weighted by each task’s planned duration in days, counted inclusively (a task planned 03/02 to 03/06 is 5 days). A 10-day task therefore counts ten times a 1-day task. A task with no usable planned dates is weighted as 1 day so it still counts for something.

    Export and circulate

    PDF is landscape US Letter so the schedule table fits without shrinking. Excel gives you three sheets — the schedule, the phase close-out and hold-point register, and the change/RFI log. Word gives you the same content as tables you can paste into a report.

A schedule that can do arithmetic beats a Gantt chart that cannot

Most contractor project management templates are a picture of a schedule. You type dates into one column, the sheet draws bars in another, and nothing in the file knows whether the bars are true. This one is built the other way round: the rows are the schedule, and everything on the page is computed from them. Give a task a planned start and a planned finish and it tells you the duration in calendar days. Give it an actual finish and it tells you the slip, signed — positive for late, negative for early. Across the whole job it rolls up the earliest planned start, the latest planned finish and the project duration, so you can see in one line whether the sum of your phases still fits inside the contract.

The day counting is the part that quietly goes wrong everywhere else. A task planned from the 2nd to the 6th is five days of work, not four — both endpoints are working days on your schedule, so the span is inclusive. A slip, on the other hand, is a difference between two dates and is exclusive: finish on the planned date and you have slipped nothing; finish the next day and you have slipped one. Mixing those two conventions in the same sheet is how a five-day phase quietly becomes four and a project comes in a week short on paper. This template uses inclusive counting for every span and exclusive counting for every difference, and says which is which.

Overdue is graded against a status date you type in, not against today's clock. That sounds like a detail until you print the schedule, email the PDF to an owner and open it again three weeks later — a sheet that reads the clock will have quietly re-graded itself, and the copy in the owner's inbox no longer matches the copy in your file. A status date makes the document a statement about a moment: as of this date, these tasks were past their planned finish by this many days. That is a document you can attach to a delay notice.

The hold points are the difference between this and a to-do list. A hold point is a gate that blocks a phase from closing out, and while one is open the phase does not read complete no matter how many tasks are ticked — and it names the gate rather than reporting "1 item outstanding". Four of the gates come from the 2021 IBC administrative chapter, which reaches every trade here because Section 105.1 makes the permit cover electrical, gas, mechanical and plumbing systems as well as the building: the permit itself (105.1), approval before the work goes beyond the point of each successive inspection (110.6 — the concealment gate), the final inspection after all permitted work is complete (110.3.12), and the certificate of occupancy before the space is used (111.1). The mechanical rough-in gate is 2021 IMC 112.2.2. The rough-in approval under 2021 IBC 110.6 — work shall not go beyond the point of each successive inspection without the building official’s approval.

Some gates deliberately carry no citation. Equipment delivery, submittal return and owner sign-off are contract terms, not code, and they are labelled Contract on the page and in every export rather than dressed up with a section number. Electrical inspection sequencing is labelled AHJ for a specific reason: the NEC contains no inspection schedule at all — its administrative provisions live in Article 80, which is a model law in an informative annex and only has force where a jurisdiction adopts it. Plumbing subsection numbers are not printed either, because the IPC renumbered its administrative chapter between editions, so the sheet cites the IBC section that governs plumbing work instead of an IPC subsection that may not exist in your adopted edition. Editions, local amendments and the authority having jurisdiction always govern.

The change order and RFI log is where the money arithmetic matters. Cost impact is signed, because a credit is a real thing and clamping it to zero would flatter every job. The totals are accumulated in whole cents and divided once, so a list like $1,029.37, −$319.10 and $4,289.73 sums to exactly $5,000.00 rather than the $4,999.999999999999 that plain floating-point addition produces — which is the difference between a revised contract value that ties out and one an owner's accountant queries. Only approved items move the contract value and the finish date. Open items are totalled separately as exposure, with a second finish date showing where you would land if every one of them were approved, because that is the number to put in front of an owner before the argument, not after it.

A plumbing schedule lives or dies on the slab pour. Underground has to be inspected before backfill and the pour is booked whether you are ready or not, so the gate that blocks the phase is worth more than a bar on a chart.

How do you count the number of days in a project phase?

Inclusively. A phase planned from March 2nd to March 6th is five days, because both the start day and the finish day are working days on the schedule. The exclusive difference between the two dates is four, and using that number is the single most common arithmetic error in a hand-built schedule spreadsheet. This template counts every span inclusively — including a task that starts and finishes the same day, which is one day, not zero — and counts every difference, such as a slip or a days-overdue figure, exclusively.

No. A task whose planned finish is the status date has the whole of that day to finish and is not overdue. It becomes overdue the day after, at one day past. That is the boundary this template is built and tested against, because a sheet that flags a task the morning it is due trains people to ignore the overdue column.

A gate that has to clear before a phase can be closed out — typically an inspection, an approval or a delivery. It is different from a task in that it is not work you perform, and it is different from a checkbox in that it blocks. On this sheet, while a hold point is open the phase reports "cannot close out" and names the gate, so the answer to "why is this phase not done" is on the page rather than in someone's head.

Four of them, and they are cited. 2021 IBC Section 105.1 requires the permit before work starts, and it covers electrical, gas, mechanical and plumbing systems as well as the building itself. Section 110.6 says work shall not be done beyond the point indicated in each successive inspection without the building official's approval — that is the gate that stops you covering a rough-in. Section 110.3.12 sets the final inspection after all permitted work is complete, and Section 111.1 prohibits use or occupancy until the certificate of occupancy is issued. The mechanical rough-in gate is 2021 IMC Section 112.2.2. Editions, local amendments and your authority having jurisdiction govern.

The template sums the approved change orders' cost impact in whole cents and adds it to the original contract value to give a revised contract value, and shifts the contract finish date by the approved days impact to give a revised finish date. Open items are kept out of both and reported separately as exposure, with a second finish date showing where the job would land if all of them were approved. Cost impact is signed, so a credit reduces the revised value rather than being ignored.

Yes — each row is tagged as either a change order or an RFI, and both carry a cost impact and a days impact. That is deliberate: an RFI with a two-week answer time is a schedule event whether or not it ever becomes a change order, and keeping it in the same log means the days it cost you are visible next to the money. The counts are reported separately in the header so you can still see how many of each you are carrying.

For plumbing work it starts with permits and submittals, underground, rough-in, trim and fixtures, then final and closeout, with the usual gates already attached to the phases they belong to. Rename them, delete them or add your own — the phases are yours, and nothing in the arithmetic depends on the starter names.
